Building a Performance Review Evidence Packet Without Writing the Rating
Organize goals, examples, prior feedback, and missing inputs while the manager keeps judgment.
A review packet should help a manager locate evidence, not decide what the evidence means. Begin with the approved review period, role expectations, goals, prior documented feedback, and the form the manager must complete.
Group records by expectation or goal and keep the original date and source. Separate completed work, measurable outcomes, feedback, and unresolved questions. Do not turn a coordinator's summary into a performance conclusion.
Check that examples fall inside the review period and belong to the right employee. Flag missing manager input, conflicting metrics, and documents with unclear provenance. Keep personnel material in the authorized review system rather than attaching it to a general task board.
The coordinator may schedule meetings, check form completeness, and prepare reminders. The manager owns ratings, written feedback, promotion recommendations, improvement plans, and employment actions.
After the review, record whether required forms and acknowledgments were completed. An acknowledgment confirms receipt, not agreement, unless the company process explicitly says otherwise.
